Why Storm Leads Break a Normal Follow-Up System
Normal lead handling assumes demand arrives gradually. Storm demand arrives in a compressed window and carries more operational uncertainty.
A homeowner may call, submit a form, and message through an ad because they do not know which channel your team is watching. A dispatcher may see three records and assume three people need help. Meanwhile, an urgent active leak can sit beside a routine estimate request in the same inbox.
Three questions must stay separate:
- Is there an immediate safety or public-safety concern that requires direction to emergency authorities or a utility?

3. Inspection, estimate, or documentation request
Examples include visible roof damage without active leaking, a damaged window, a replacement estimate, or a request for an inspection. These should not crowd out category-two reviews, but they still need an owner and a clear callback window.
4. Outside territory, scope, or current capacity
Close these records cleanly. Tell the customer what you cannot do and whether the business can offer a legitimate next step. Do not leave them inside a generic follow-up sequence that keeps suggesting service is available.
Collect only the fields that change the next action
A practical minimum is:
- name and preferred contact method;
- property address or ZIP code;
- job type or trade needed;
- short description of what is happening now;
- whether the issue is active or stable;
- how the inquiry arrived;
- consent and opt-out status for text follow-up; and
- assigned owner and promised response window.
Photos can help some trades after a human requests them, but they should not be used to make unsupported safety determinations.
De-duplicate before assigning work
Match records by phone number, email, address, and recent conversation context. If one homeowner called, submitted a form, and sent a message, merge or link those records and assign one person. Keep the original sources for reporting, but do not create three callback tasks.

Sort the queue by the next commitment, not simply by creation date. Review:

- appointments needing confirmation; and
- records that should be closed.
A record is not “handled” merely because an automated acknowledgment was sent.
Keep estimate work separate from urgent review
Replacement quotes, documentation requests, and routine inspections may remain valuable after the immediate rush. Put them into a visible estimate backlog with a different owner or review window so they do not disappear behind active-damage requests.
Close what you cannot serve
When an inquiry is outside your area, licensing, trade, or current capability, communicate that promptly. If you offer a referral, use only a provider or process the business has actually vetted. Otherwise, state the limitation without inventing an alternative.

Use practical groups:

A useful waitlist update tells the customer when the business can next respond and makes it easy to leave the queue.

Review the event after the queue closes
Measure the workflow, not just sales:
- captured inquiries acknowledged;
- time to human review by queue category;
- unassigned records at each shift change;
- duplicate and out-of-area records;
- callbacks completed by the promised time;
- contact and booking outcomes by job type;
- capacity turn-aways and waitlist outcomes; and
- failed integrations or notifications.
Use medians and a high-percentile view, not only an average. An average can look acceptable while a smaller group of leads waits far too long.
